1. Workflow Selection

Identify and document the workflows you want to optimize

Identify 1-2 high-impact workflows to automate

Document current process steps and pain points

Map out team members involved in each workflow

Estimate current time-to-resolve and response times

Define what success looks like for this workflow

Get buy-in and assemble your pilot team

Get executive sponsor buy-in

Identify pilot team members (3-5 people recommended)

Schedule pilot design workshop with SilverGrid team

Communicate pilot goals to broader team

Set expectations for pilot duration (4-12 weeks)

Prepare system access and permissions

Email/chat/calendar system access (Gmail, Outlook, Slack, etc.)

CRM or ticketing system access (Salesforce, HubSpot, Zendesk, etc.)

Documentation system access (Notion, Confluence, Google Docs, etc.)

API keys and admin permissions ready

IT/Security team approval for integrations

Gather existing documentation and playbooks

Current workflow documentation or SOPs

Existing playbooks and decision trees

Current SLAs and response time targets

Known bottlenecks and handoff issues

List of systems and tools used in the workflow

Define how you will measure pilot success

Baseline metrics captured (time-to-first-touch, time-to-resolve, etc.)

Define target improvements (e.g., 50% faster response time)

Identify KPIs to track weekly

Plan for measuring handoff success and decision latency

Plan your pilot schedule

Week 1-2: Pilot design workshop and system integration

Week 3-4: Avatar configuration and testing

Week 5-10: Live pilot with weekly insights reports

Week 11-12: Final ROI read-out and expansion planning
